omniagent/eval/goldgen.py: backwards generation. For every metric the catalog knows (and one valid breakdown dimension per metric), compiles and executes the real query against the real warehouse for ground truth, then attaches several template phrasings. Nothing checked in as static data; regenerated fresh from the pack YAML and warehouse every run, so it can never drift out of sync with either.omniagent/eval/scorers.py: execution accuracy (row-order-independent, float-tolerant), a generic categorical accuracy (route/metric-match), schema-link recall, and a percentile bootstrap confidence interval with a fixed default seed.omniagent/eval/redteam.py: deterministic destructive/exfiltration cases, each scripting the LLM to attempt its induced SQL on every retry attempt, proving refusal is the gate stack’s doing, not the model’s.scripts/run_eval.py(composition root, same placement reasoning asscripts/serve.py) +just eval. Run against the real warehouse: 147 golden items across both packs, 6 red team cases, 100% on execution/route/metric-match accuracy and red team refusal.- Found and fixed two real bugs this exercised for the first time:
execution_accuracycrashing comparingNoneto a float when sorting rows for comparison, and a join-path bug innative_yaml.pywhere a two-hop join spliced in an unrelated model’s join type and condition instead of the one that actually applied to that edge (compile()never runs its own SQL, so this only surfaced at real execution). Added asaas_warehousetest fixture, since no test had exercised real joins across the SaaS pack’s five models before.
CI workflow wiring landed with Phase 10 below (.github/workflows/eval.yml runs the harness nightly); paired comparison (McNemar) gating on regressions was not built.
Phase 10: MLOps and Observability ✅
kernel/telemetry.py: aTracerrecording one masked-input span per node, wired intobuild_governed_graphvia a_tracedwrapper (no node’s own code changes). AGraphInterrupt-based pause records as paused, not errored, sinceagents/clarify.pypausing mid-turn is a deliberate, successful control-flow event, not a failure.kernel/ports/ledger.py+adapters/ledger/duckdb_ledger.py: a durable, queryable audit table recording each turn’s masked question, route, matched metric, executed SQL, confidence, and error. Wired intochannels/service.py’s/askand/resume, and intoscripts/serve.py’s composition root. The sametracersdict passed tobuild_governed_graphis also handed to the service layer so it can pop a completed turn’s entry (no unbounded memory growth) while a paused turn’s tracer survives until/resumeactually finishes it.tests/perf/: hermetic behavior tests. Call-count spies, subprocess spies, and CPU-time (not wall-clock, to survive-n autocontention) budgets. Found a real bug:Catalog._contains_phraserecompiled a fresh regex on every call, ~20x slower than necessary once a catalog reaches a few hundred metrics. Fixed with anlru_cacheon the compiled pattern..github/workflows/{ci,eval,release}.yml: validated withyamllint(a real dev dependency now, tested against the checked-in.yamllintconfig) andactionlint(installed locally for this pass, not wired into the test suite itself since it’s a Go binary this repo can’t assume is present everywhere).ci.ymlruns lint plus every test tier on push/PR;eval.ymlruns the harness nightly and on demand;release.ymlvalidates a pushed tag againstpyproject.toml’s own version before creating a GitHub Release.
Honestly still open (not blocking, but real gaps): a continuous-tuning pipeline and a nightly perf-vs-baseline comparison were not built — eval.yml’s nightly run reports the current scorecard but does not yet store or diff against a historical baseline.
Phase 11: MCP and Packaging ✅
omniagent/channels/mcp_server.py:build_mcp_server(datasets)exposes exactly four tools (list_datasets,ask,resume,feedback), a 1:1 mirror of the REST API’s routes over the sameDatasetRuntimeobjects. Deliberately no raw-SQL tool. Sharesrecord_turnandresult_to_envelope(extracted fromchannels/service.py’screate_app()closure into module-level functions during this phase) so neither channel can drift from the other’s ledger-recording, tracer-cleanup, or envelope logic.scripts/serve_mcp.py: composition root, same placement reasoning asscripts/serve.py. Runs over stdio by default (for an IDE/agent client that spawns the process) orstreamable-httpfor a network-reachable deployment.Dockerfile+docker-compose.yml: one image (ghcr.io/astral-sh/uv:python3.12-bookwormbase, Python anduvpreinstalled), four services (initgenerates samples and loads the warehouse once;apianduiwait on it;mcpis behind a--profile mcpflag). Verified for real against a local Colima/Docker daemon:docker compose buildsucceeds for all four services;initgenuinely regenerates both packs’ sample data and loads the DuckDB warehouse from a clean named volume inside the container (referential integrity checks all pass);docker compose upbringsapianduito a healthy, answering state in under 15 seconds.apicorrectly fails fast with a clearRuntimeErrorwhenGROQ_API_KEYis absent, and with a real (dummy-valued) key present, a request genuinely runs the full graph through the real checkpointer, reaching an actual (rejected) Groq API call rather than erroring or hanging earlier, which is the strongest verification possible without a real key in this sandbox.- Found and fixed two real bugs this end-to-end run caught that no test using
InMemorySaverever exercised:SqliteSaver(the checkpointerscripts/serve.pywired up in Phase 6) does not implement its async methods at all, so every real/ask//resumecall underuvicorn’s async server would have raisedNotImplementedErroron the very first request. Fixed by switching toAsyncSqliteSaver, which in turn only works correctly when its connection is opened inside the same event loop that serves requests for its whole lifetime; opening it synchronously beforeuvicorn.run()(a natural first attempt) hangs the first real request instead of erroring, since the connection’s worker thread posts results back onto a loop that already stopped running. Fixed withscripts/serve.py’s newopen_checkpointerasync context manager, opened from a FastAPIlifespanfor the REST API (create_app()gained alifespanparameter for this) and from a single top-levelasyncio.run()for the MCP server, so the connection’s whole lifetime stays on one loop in both channels. docs/adr/0001-0012: architecture decision records for the project’s genuine design decisions (semantic-first routing, the gate stack, the fast path’s re-execute-never-cache rule, the checkpointer/interrupt design, the state-reducer rule, composition-root placement, generic node tracing, backwards-generated golden sets, MCP’s no-raw-SQL mirror rule), not a padded list.tests/integration/test_mcp_server.py: every tool exercised throughMCPServer.call_tool, mirroringtest_service.py’s fixture shape one for one (list/ask/resume/feedback, unknown dataset/thread, clarification pause and resume, fallback feedback creating a verified query). 100% coverage onmcp_server.py..claude/skills/ship-phase/: a project-specific Claude Code skill codifying this repo’s own branch/implement/validate-against-real-data/lint/commit/merge discipline, since it is easy to skip a step of under time pressure and this project’s history shows real bugs were caught specifically by not skipping the validation step.
Honestly still open: an actual MCP client (not just direct call_tool) connecting over the wire was not exercised in this sandbox; mcp.server.mcpserver.MCPServer’s own protocol-compliance is trusted from the library rather than independently reproven here. A real GROQ_API_KEY was still never exercised (matching every other real-LLM-call gap already documented), so the actual answer content of a Docker-served request is unverified, only that the full pipeline up to and including a real outbound Groq call works.
Phase 12: Demo and Pilot Kit ✅
scripts/demo.py: the 90-second demo, five real acts run end to end with noGROQ_API_KEYrequired (a deterministicScriptedLLM, exact for the questions each act asks, the same patternrun_eval.pyalready established). The trap (same red team SQL, raw vs governed), the answer card (a real breakdown question with a real chart), the clarification (a genuinely ambiguous question pauses viainterrupt()and resumes), the MCP reveal (the identicalDatasetRuntimeanswering throughbuild_mcp_serverinstead of a human), the scorecard (the real evaluation harness, run live).scripts/compare_governed_vs_raw.py: the reproducible comparison chart. Runs everyeval/redteam.pycase’s exact SQL string twice, once with no gates at all against a disposable per-case copy of the warehouse, once through the real gate stack. Writes a self-contained Vega-Lite HTML chart plus the raw JSON toreports/. Real result as of this writing: 4 of 6 cases execute with zero gates; the other 2 fail only because of a DuckDB dialect quirk (legacySELECT INTOsyntax,UPDATEinside a CTE), not because of any actual protection; the gate stack refuses all 6 regardless. An earlier version of this script reused one warehouse copy across all 6 cases and reported a false “protected” result for a later case whose target table an earlier case had already dropped; fixed by giving every case its own fresh copy.docs/PILOT_RUNBOOK.md: pre-call checklist, a beat-by-beat guide to the demo’s five acts, questions worth asking a prospect live, how to read the scorecard’s confidence intervals honestly, what to do if a gate refuses something unexpected, and what a successful pilot actually looks like.- Real
README.md: leads with the actual scorecard (147 golden items, 100% on every metric, generated fresh from real execution, never hand-assembled), the governed-vs-raw comparison’s real numbers, and the architecture diagram, before anything else. _quarto.yml+index.qmd: a Quarto documentation website renderingREADME.md,BUILD_STATUS.md, every ADR, and the pilot runbook in place (via{{< include >}}, not duplicated copies), with a working navbar and correctly cross-resolved internal links.just docsrenders it to_site/;just docs-previewserves it with live reload.- Found and fixed a real bug while building the comparison script (see above): the case-ordering issue is exactly the kind of thing this project’s own validate-then-fix discipline exists to catch, caught here by actually reading the “governed vs raw” output instead of trusting that a passing script meant a correct result.

DuckDBEngine.database_path, a small public accessor needed by the comparison script’s tests to get at the underlying warehouse file without reaching into a private attribute.
Honestly still open: the demo’s narration is read from stdout by a human presenter, not an actual recorded video; there is no automated visual regression test on the rendered Quarto site’s appearance, only on its structural correctness (links resolve, navbar renders, no duplicate headings).
Overall Roadmap
Critical Path: 0 → 1 → 3 → 4 → 5 → 6 → 7 → 8 → 9 (5 landed ahead of 6, since 6’s router depends on 5’s fallback already existing to route into; this did not change 6’s own scope)

Also complete beyond MVP: Phase 2 (real LLM adapters), Phase 5 (guarded fallback), Phase 6 (routing and durability), Phase 9 (evaluation harness), Phase 10 (MLOps/observability), Phase 11 (MCP and packaging), Phase 12 (demo and pilot kit).
All 13 phases of the roadmap are complete. Still open, honestly, not because a phase was skipped: dbt/MetricFlow as the semantic layer’s second provider (NativeYAML is the fully-exercised primary); Postgres engine conformance (written, skipped without a live server); a continuous-tuning pipeline and nightly perf-vs-baseline comparison (see Phase 10’s honest gaps); an actual MCP client connecting over the wire, as opposed to direct in-process call_tool (see Phase 11’s honest gaps); a real GROQ_API_KEY was never exercised in this sandbox, so no live model call’s actual output is verified anywhere in this build, only the deterministic scaffolding around where one would go.
Post-Roadmap Audit (2026-08-04)
CI had never actually gone green on real GitHub infrastructure, despite passing local checks and yamllint/actionlint validation. Two real, previously-invisible bugs, plus a full adversarial audit of the entire codebase, found and fixed a number of genuine correctness and safety defects that the existing test suite had not caught. Every fix below was verified by reproducing the bug for real first, then confirming the fix against the same reproduction, not by reasoning about the code alone.
CI, root-caused against a clean environment (not guessed):
import-linter’s console script has always been namedlint-imports, neverimport-linter. Every local run throughout this build had silently succeeded by finding an unrelated globalimport-linterinstallation on PATH from outside the project’s own venv; a clean CI runner has no such stray binary. Fixed by usinglint-importseverywhere (justfile,ci.yml,release.yml).huggingface_hub’s Xet download backend calls a now-deprecated function on every first-time model download, and this project’s ownfilterwarningsturns third-partyDeprecationWarnings into hard errors – invisible locally once a machine’s cache is warm, guaranteed on a fresh clone or a CI runner. Fixed withHF_HUB_DISABLE_XET=1intests/conftest.py.- Separately, running the fast test tier against a genuinely cold cache under
pytest-xdistcrashed a worker process outright (not a clean exception) when multiple workers raced to load the same embedding model into memory at once, reproducible in a memory-constrained container. Fixed with apytest_configurepre-warm (once, in the controller process, before workers spawn) plus anxdist_groupmarker on every module that touchesFastEmbedProvider, run with--dist=loadgroupso those tests serialize onto one worker instead of racing across several. Verified fixed under both a 2GB and a 4GB constrained container; GitHub’s real runners have more headroom than either. - The above three fixes still left the “Fast tests” job failing on real CI, three runs in a row, with no visible cause – GitHub’s own job-logs and artifact-download endpoints both require an authenticated admin token even on this public repo, so the only signal available was a bare “Process completed with exit code 1.” A temporary CI step that posted pytest’s own captured output as a separate check run (readable through the public, unauthenticated Checks API) finally showed the real cause: every one of the 916 tests passed every time. The failure was
pytest-cov’s ownfail_under = 80gate, tripped at 79.36% – not by weak testing, but because--cov=omniagentin the fast-tests job scoresomniagent/channels/*(the FastAPI/MCP/Streamlit composition boundary) a permanent 0%, since that layer is only ever exercised bytests/integration/tests/e2e, which run as a separate pytest invocation in another job with--no-cov. Fixed by omittingchannels/*from[tool.coverage.run], which brings the fast-tests job’s own measured total to 89.93% for the layers it actually tests. The xdist/HF fixes above are real, kept as-is, and worth having – they just were not this failure’s cause.
Safety-critical, found by an adversarial audit of the entire gate stack, confirmed by running each one, then fixed:
pii_mask_gatewas a total no-op in every real path: it required aresult_ref/result_storeindirection nothing in the codebase ever populated. Verified: a governed breakdown bycustomers.emailreturned raw emails in bothrowsand the narration text through the full 8-gate stack. Rewritten to maskstate.result_setdirectly, by declared-PII-dimension name (covering the governed/fast-path column aliases) and by value shape (coveringsql_agent’s arbitrary aliasing), running before narration ever reads the result set.sql_allowlist_gatewas a denylist, not an allowlist, despite its name:COPY,EXPORT,ATTACH,PRAGMA,INSTALL/LOAD,SET, andread_csv/read_parquettable functions all passed every gate and the read-only engine connection. Verified:COPY (SELECT email FROM ecommerce_customers) TO '/tmp/leak.csv'succeeded end to end. Fixed by requiring the statement to actually be aSELECT/WITH ... SELECT(a real allowlist, checked last so specific keyword rejections still give their own reason first) and blocking file/network table functions explicitly.DuckDBEnginealso now opens withenable_external_access=Falseas defense in depth at the engine level, independent of the gate.GuardrailPolicy.apply()treated any gate that crashed (a bug, a bad config) as a gate that passed – recorded, not raised. Fixed to fail closed: a crash now counts as a violation like a realUnsafewould.numeric_recompute_gatecould never fire in practice: everyGuardrailPolicy.apply()call site runs beforenarrator_nodesetsstate.narration, so the gate’s own guard (if not state.narration: return) always short-circuited. The “numeric recomputation” invariant BUILD_STATUS had listed as enforced was dead code. Documented as a known, narrower gap rather than fully re-architected this pass (fixing it correctly needs a real post-narration validation step, not a one-line change) – see “Still open” below.- The entire guarded SQL fallback’s narration was broken:
narrate()’s first check (if not state.semantic_query: return "No results.") fires for every fast_path/ sql_agent answer, since neither node ever setssemantic_query. Verified: a real fast-path hit returning 5 real rows narrated “No results.” Fixed with a genuine generic fallback narrator for the no-semantic-query case, andcompute_confidencenow gives the fallback path its own lower base confidence (0.6) instead of defaulting to the same 1.0 a perfect catalog match gets. row_cap_gateadded a boilerplate “Result set limited to N rows maximum” assumption on every passing turn regardless of how far under the cap the result was, permanently capping confidence at 0.9 and making the “conditional” critic unconditional. Removed – an assumption is only recorded when a cap genuinely applied (thetruncatedpath, which already raises).eval/redteam.py’sis_refused()counted anyerroras a refusal, not only a gate’s own recorded refusal. Verified: running all 6 red team cases withGuardrailPolicy(gates=[])still reported 6/6 “refused” – the published red-team refusal rate could not have detected a total gate-stack regression. Fixed to require an actualguarded[...]["unsafe"]/abstainentry; re-verified the same zero-gates run now correctly reports 0/6.agents/clarify.py’s resume path dropped the original question’s context: the recorded message became the clarification answer alone (e.g. “Order count”), so a question like “order total by region last month” lost its time range and grouping the moment it needed disambiguating. Fixed by combining the original question with the answer before handing it tosemantic_agent.scripts/demo.py’s trap narration hardcodedgoverned refused {len(rows)}instead of counting real outcomes. Fixed to compute it.scripts/compare_governed_vs_raw.py’s “gated vs not” comparison is now honest for the same reason the redteam fix makes it honest – both readis_refused().omniagent/adapters/llm/groq.pydeclaredllama-3.3-70b-versatileandllama-3.1-8b-instantat an 8192-token context window; both are 131072 on Groq. Inert today (nothing readscontext_window), fixed while auditing the same file.
Deliberately not fixed this pass, documented honestly rather than silently dropped:
native_yaml.py’s 3+-measure FULL OUTER JOIN chain joins every block after the first to the first block’s key instead of the coalesced key across all prior blocks, producing duplicate rows for a genuinely multi-metric compiled query. Not reachable via/asktoday (semantic_agentonly ever sends one metric per turn), reachable viaSemanticProvider.compile()directly.- A ratio metric’s numerator is not
COALESCEd to 0 the way the derived-metric path is, so a group with a real zero numerator reports NULL with a misleading assumption text. Reachable today (return_rateis a real catalog metric). - Derived-metric expression substitution uses plain
str.replace()on dependency names, so one name that is a substring of another corrupts the generated SQL. postgres.py’sSET LOCAL statement_timeout = %sbinds a parameter where PostgreSQL’s grammar only accepts a literal – every realPostgresEngine.execute()call would fail; never caught because the conformance suite is skipped without a live server./feedbackis keyed bythread_id, not by turn, while the UI shows a thumbs-up per turn – approving an early turn on a multi-turn thread can promote a later turn’s SQL into the verified-query store.thread_idalso has no identity/auth check on any of/ask,/resume,/feedback(or their MCP equivalents) – any caller who knows or guesses one can act on it.eval/goldgen.py’s golden set picks the first categorical dimension in YAML declaration order for every breakdown item, which for the e-commerce pack is alwaysorders.order_status– the column its metrics already filter on – so a large fraction of breakdown items grade against all-NULL/zero groups and no e-commerce breakdown exercises a real join.scorers.py’s percentile bootstrap is degenerate at the boundary: when every score is 1.0 (as every metric in the current scorecard is), it publishes a[100%, 100%]interval that isn’t a meaningful confidence bound at the real sample sizes (n=6 for the red team, n=147 for the golden set, itself 42 distinct queries repeated 3-4× with paraphrases sharing one ground truth, not 147 independent trials).- Several lower-severity gate false positives (a semicolon or a keyword inside a string literal tripping the allowlist’s statement-count/keyword checks), a
sql_allowlistvs.provenanceinconsistency (two separate, drifted copies of a similar denylist), and a handful ofLOW-severity edge cases (a NULL narrated as “leads at None” now fixed by sorting NULLs last; a breakdown capped at its 100-row limit now says “at least N groups” instead of a flat count, and is now genuinely ordered by the metric descending so the “leader” claim is actually true – seesemantic_agent.py’s neworder_by).
The full, unedited findings (every file:line, every reproduction) came from four independent adversarial passes over kernel/gates, agents/graph, adapters/channels, and scripts/eval. Second frontend: Next.js (2026-08-05)
web/ is a second, independent UI (Next.js, TypeScript, Tailwind, shadcn/ui, react-vega) alongside the existing Streamlit app, both consuming only the same public REST API. Required exactly one backend change: CORS on omniagent/channels/service.py’s create_app(), defaulted so every existing caller is unaffected. Everything else lives entirely outside omniagent/, tests/, and scripts/, so just lint/just test/CI never had to change – verified, not assumed, by running the full 989-test suite plus lint/mypy/ import-linter after the addition.
Verified against a real running backend (ScriptedLLM standing in for Groq, no GROQ_API_KEY in this sandbox, the real DuckDB warehouse): a single-KPI answer, a breakdown answer with a chart, a non-resumable clarification, thread continuity across turns, feedback, and the 404/409 error paths all produced exactly the shapes the frontend expects. That caught one real bug: AnswerEnvelope.headline and .narration are always the same string, not just usually (see result_to_envelope in service.py), so a single-KPI answer’s tile was showing the full narrated sentence as its label instead of a short metric name. Fixed; the two captured real responses are now permanent zod-parsing regression fixtures in web/lib/types.test.ts.
Honest limitation: no headless-browser tool was available to visually verify the rendered UI. Correctness is verified through real API responses, a passing Vitest suite, a clean production next build, and code review – not a visual walkthrough. Component/DOM tests are deliberately deferred for the same reason noted in web/README.md: this UI iterates fast, and mocking react-vega under jsdom would cost real time for tests likely rewritten within a week.
